A founder-led school whose head had become indispensable. Six months later, three deputies could run the school in the head's absence — and one was ready to succeed into the role.

01The problem

The head was the bottleneck for every decision worth making. Deputies deferred. Middle leaders avoided anything that might fail. The school had outgrown the way it was being run.

02The approach

Weekly 1:1 coaching for the head and three deputies. A middle-leader cohort that met fortnightly, with live observation in between. We mapped every decision in the building and pushed most of them down a level — then helped people hold the line when it got uncomfortable.

03The result

Decisions moved faster across the school. Three deputies stepped up into work they'd been avoiding. A genuine succession plan was on the board's table inside six months.
